The middle of your build has no one in charge. That's where projects die.

I've done enough of these projects now to see the pattern clearly, and it's not a KNX problem, it's not a technology problem, it's a project management problem. Nobody owns the middle of a build.
The start has an owner. The architect or designer sets the brief, works out the layout, decides how the spaces will feel and function, gets it all onto drawings. The end has an owner too, because that's when the designer comes back to do the finishing touches, styling, snagging, making sure the result matches the vision. What happens in between, the actual months where the building gets built, mostly doesn't belong to anyone.
The builder is already full
The main contractor is running sequencing, budgets, subcontractor logistics, site safety, client expectations, and a dozen fires a day that have nothing to do with your KNX system. Asking a builder to also actively coordinate how the electrician, the automation integrator, the AV installer, and the security contractor are supposed to work together isn't a small extra task bolted onto their existing job. It's a second job they never signed up for and usually don't have the specific technical background to do well anyway. That's not a criticism of builders. It's just not what the role is built to cover.
The designer isn't in the room
Most designers I work with are excellent at the brief and excellent at the reveal. What they're usually not doing is sitting through the middle of construction, checking that the containment the electrician pulled matches what the automation plan actually needs, or that a wall moved during framing didn't just orphan a keypad location nobody flagged. That's not a failure on their part either. Their value is at the two ends, concept and finish, and stretching them thin across the messy middle usually just means less attention where they're genuinely needed most.
What actually happens in that gap
Every trade on site is competent at their own scope and mostly blind to everyone else's. The electrician runs conduit to the plan he was handed weeks ago. The ceiling contractor closes up a section because his schedule says it's time, not because anyone confirmed the KNX cabling and DALI runs were actually in before the board went up. The plumber moves a stack six centimetres for his own reasons and nobody tells the person who planned a sensor location around the old position. None of these people are doing anything wrong. They're doing exactly their job, in isolation, at the same time as everyone else is doing exactly their job, in isolation.
I've walked onto sites where the automation containment was routed through a slab the structural engineer changed two weeks earlier and nobody downstream heard about it. I've seen scenes redesigned on the fly because a wall that was supposed to carry three switches got replaced with glazing, and the only reason I caught it was because I happened to be on site that week for something else. Multiply that by every trade on a mid-size project and you get the actual cost of an unowned middle: rework, delays, and a final result that's noticeably less considered than what was on the drawings, not because anyone lacked skill, but because nobody was watching how all the pieces fit together while they were still being built.
This is bigger than my part of the job
I can, and do, push for early involvement, ask for drawings before first fix, sit in on site meetings when I'm invited to them, flag conflicts the moment I see them. That helps my scope. It doesn't fix the structural gap, because I'm one trade among many, not a project manager with authority over the whole site, and neither is any other single contractor in that position by default.
So here's the actual question, and I don't have a tidy answer to hand you along with it. If the start of a project has an owner and the end has an owner, whose job is the middle. Is it a role the industry needs to properly define and pay for on residential and mid-size commercial projects, the way it already exists on larger commercial builds? Or is it something a good main contractor should simply be resourced and paid to do properly, instead of absorbing it for free on top of everything else on their plate? I'd genuinely like to know how other people building right now are handling this, because most of the projects I see aren't solving it. They're just quietly paying for not solving it.
